Customer Support for BFCM: Peak-Season Plan to January

Updated , first published · 4 min read

Customer support for BFCM runs from late October into January: four weeks before Black Friday you update policies, answers and staffing; during the week itself you answer the questions that block a sale first; and from early December into January you handle the “where is my order?” wave and the returns. Shopify’s own tools, Inbox, instant answers, quick replies, Flow and the order status page, cover most of it if you set them up before the traffic arrives.

Four weeks before

  • Update the policies under Settings > Policies: holiday shipping cut-off dates, the return window for gifts (decide whether a gift bought in November can come back in January, and write it down), and what happens to orders placed during the sale.
  • Rewrite the FAQ and instant answers for the questions sale shoppers ask: “When does the sale end?”, “Can I combine codes?”, “Will it arrive before [holiday]?”, “Can I return a gift?”. Instant answers are in Sales channels > Inbox > Chat settings > Instant answers.
  • Brief the Inbox agent. Put the sale’s dates, discount rules and cut-off dates into your policies and pages, where the agent reads them; or into the Shopify Knowledge Base app; facts typed only into its persona are not treated as source information, according to Shopify’s agent persona page.
  • Save quick replies for the answers your staff will type fifty times: tracking, delivery estimate, discount not applying, address change. Each gets a one-word shortcut; the setup is in Inbox Settings > Quick replies.
  • Set honest hours under Chat settings > Availability, and first replies that say when a person answers during and outside those hours.
  • Plan the team. Decide who covers chat, who covers email, and who decides refunds above a set amount. If you will add temporary help, create their staff accounts now, with only the permissions they need.
  • Test the order status page and shipping notifications with a test order, so the tracking link works before customers depend on it.

The week itself

Answer in this order: questions from shoppers about to buy (sizes, delivery dates, discount problems), then order problems (wrong address, payment failed), then everything else.

Keep a shared note of anything that breaks, such as a code that does not apply or a product page with the wrong price, and fix the cause at once instead of answering the same question all day. Check Live View under Analytics > Live View a few times a day; Shopify describes it as especially useful during high-traffic periods such as Black Friday and Cyber Monday. If sessions climb and orders do not, check checkout and your discount codes first.

After: WISMO and returns

The second wave arrives once orders ship. Expect “Where is my order?” (WISMO) questions while carriers are busy, and gift returns in late December and January if your gift return window allows them.

  • Point WISMO to self-service: the Track my order option in Inbox, which uses an order number and email, works whether or not the agent is active; keep the tracking link prominent in the shipping email.
  • Contact delayed customers first: a filtered order list of unfulfilled orders older than your promised dispatch time, checked each morning, shows who to email before they write to you.
  • Record return reasons: note why each item comes back, so the January list of reasons tells you which products or descriptions to fix.
  • Watch for chargebacks: Shopify’s chargeback guidance recommends responding quickly to customers with problems and keeping them updated through shipping; that matters most when carriers are slow.

Write down what you learned

In mid-January, write one page: the busiest days and hours, the ten most common questions, what the Inbox agent handled well and badly, and what you will set up earlier next year. Live chat setup in general is in live chat, helpdesks for bigger teams in helpdesk apps, and training the AI agent in AI customer service. Other support guides are in the running a store hub.

Frequently asked questions

When should I prepare support for Black Friday? Start about four weeks before: update policies and cut-off dates, rewrite instant answers, brief the Inbox agent through your store content, save quick replies and plan who covers which channel. Test the order status page with a test order before the sale.

How do I handle “where is my order” at volume? Send customers to self-service first: the tracking link in shipping emails, the order status page and Inbox’s Track my order option. Use Flow to flag orders that are late, and contact those customers before they write.

Should I use AI chat for BFCM? The Inbox agent can answer routine questions about shipping, returns and products from your store content, which takes load off staff during the peak. Update that content with the sale’s rules first, and keep a person available for complaints and refunds.
