Ecommerce Team for a Shopify Store: Who to Hire First

The first hire for a Shopify store is the person who takes the job you do worst or slowest off your desk, and for a store that ships its own stock that is usually operations: packing, shipping, returns and the customer messages that come with them. Marketing usually comes second, and technical work is better bought from a freelancer or agency than hired, until the store has enough of it to fill a week. Before any hire, check two Shopify facts: your plan’s staff account limit, and which permissions the new person will need.
Roles a Shopify store needs
Every store covers the same jobs, whoever does them:
| Role | What it covers | Often done by |
|---|---|---|
| Operations | Stock, packing, shipping, returns, supplier orders | The owner, then the first hire |
| Customer support | Email, chat, order questions, complaints | The owner or operations, then a part-timer or an outsourced team |
| Marketing | Email, ads, social, content, promotions | The owner, then a hire or a freelancer |
| Merchandising | Product pages, photos, collections, pricing | The owner or marketing |
| Technical | Theme changes, apps, integrations, data | Freelancers or an agency |
| Finance | Bookkeeping, taxes, payouts | An accountant |
The owner wears all six at the start. The question is which one to hand over first, and the answer depends on how the store makes money.
Hire order by business model
| Business model | First hire (our rule of thumb) | Second | Buy rather than hire |
|---|---|---|---|
| Own products, shipped from your stock | Operations (pack, ship, returns) | Marketing | Theme and app work, bookkeeping |
| Print on demand or dropshipping | Customer support, because the supplier ships | Marketing | Product photography, development |
| Made to order or handmade | Production help, so you keep making | Operations | Marketing campaigns, development |
| High order value, consultative sale | Customer support or sales who knows the product | Marketing | Development |
| Subscription | Customer support and retention | Marketing | Development, analytics |
A working test for “is it time?”: write down the hours you spent last month on each role. If one role took more than a day a week and someone else could do it to your standard after two weeks of training, that is the hire. If no role reaches a day a week, a virtual assistant or a freelancer for that task is the cheaper step; see hiring a Shopify virtual assistant.
Set up staff in Shopify
Shopify’s new store checklist, read on October 23, 2026, sets the staff limits by plan:
| Plan | Staff accounts beyond the owner |
|---|---|
| Basic | None |
| Grow | 5 |
| Advanced | 15 |
| Plus | Unlimited |
Collaborator accounts, which freelancers and agencies use, and POS-only staff do not count toward these limits. So the plan question changes. a store on Basic can still work with an agency through a collaborator account, but its first employee who needs the admin requires Grow.
Shopify’s account security guidance is clear on three points:
- Add staff instead of sharing your login. Each person gets their own credentials.
- Turn on two-step authentication for your account and ask every staff member to do the same; the Fall ’26 Edition also adds passkeys as a sign-in option.
- Give each person only the permissions they need, and review staff and collaborator permissions regularly, especially sensitive ones such as payments and settings.
Some tools have their own permission rules. In Shopify Inbox, only users whose roles have all the available permissions can manage chat availability, and POS-only staff do not have access to Shopify Inbox. Write down what each role needs before you create the account: an operations hire needs orders, products and inventory, not payouts or app installs.
Automate or outsource before hiring
Some of the work you might hire for can go to software first:
- Order routines: Shopify Flow, free on every plan from Basic up, can tag orders, alert you to low stock and route tasks without a person.
- Repeated questions: Inbox instant answers and the Inbox agent answer the questions about shipping, returns and sizing that fill a support inbox.
- Catalog edits: Shopify’s bulk editor, CSV import or a bulk-edit app handle price and stock changes across many products at once.
Outsourcing is the other route. Customer support teams for hire are compared in outsourcing customer service, and technical help in hiring a Shopify expert. We are a small team building Shopify apps, and the rule we follow is the same one we would give a store: automate the task first, outsource it second, and hire when the work is steady and needs judgment. More operations guides are in the running a store hub.
Frequently asked questions
How many staff accounts does Shopify allow? Basic allows no staff accounts beyond the owner, Grow allows 5, Advanced 15 and Plus unlimited. Collaborator accounts and POS-only staff do not count toward these limits.
Should my first hire be marketing or operations? For a store that ships its own stock, operations usually comes first, because packing and returns grow with every order and keep you from the work only you can do. If a supplier ships for you, support is usually the better first hire.
Can freelancers use my Shopify admin? Freelancers and agencies work through a collaborator account, which they request from their own Shopify Partner account and you approve with the permissions you choose. Collaborator accounts do not count toward your staff limit.
